The difficulty is in the measurement

The trap in this question is agreeing with it too quickly. "Researchers have had a difficult time" invites the conclusion that traits do not predict leadership, and that conclusion is wrong. Judge, Bono, Ilies and Gerhardt's meta-analysis of 222 correlations from 73 samples found extraversion at .31, conscientiousness at .28, openness at .24 and neuroticism at −.24, with a multiple correlation of .48. That is a substantial relationship by the standards of individual-differences research. So the post has to explain a genuine difficulty without denying a genuine finding, and the way to do that is to look at where the difficulty actually sits. Say so early. A post that opens by conceding the link is real and then explains why it is hard to demonstrate is arguing; one that opens by agreeing the link is weak is repeating the prompt back with citations attached.

Most of it sits in the outcome variable. "Effectiveness" is not one thing: subordinate satisfaction, unit performance, retention, patient or customer outcomes, and superiors' ratings are all used as criteria, and they do not move together. A leader can raise satisfaction and not performance, or hit targets while people leave. So a correlation between a trait and "effectiveness" is really a correlation between a trait and whichever criterion that study happened to choose, and studies choosing differently will disagree without either being wrong. This is the criterion problem, and it is the single most useful thing you can name in this post. Worse, the criteria are often collected from people with a stake in the answer. Superiors rate leaders they promoted, and subordinates rate leaders who decide their rotas, so the measure carries the rater's position as well as the leader's performance.

It is not a historical complaint either. A 2024 mixed-methods systematic review of evidence-based nursing leadership found outcomes measured so differently across studies that statistical pooling was impossible, and — the detail worth quoting — perceived and measured effects often contradicted each other rather than reinforcing one another. Of thirty-one included studies only one was quasi-experimental, with most being case series lacking comparison groups. When the field's own reviewers cannot pool the results and the subjective and objective measures point in opposite directions, the difficulty in the literature is at least partly a difficulty in the measurement. That last point is worth pressing. If the field's own reviewers cannot pool the results, then a student encountering a set of contradictory primary studies is not seeing a contradiction in leadership; they are seeing a contradiction in how it was measured, and saying so is the answer to the question as asked.

Two distinctions will lift the post above the standard answer. The first is between leader emergence and leadership effectiveness — whether someone is perceived as a leader, versus whether they actually perform. These are different criteria and the same trait can predict them at different strengths, which is exactly why extraversion is the most consistent correlate across both. A great deal of apparent inconsistency in the older literature dissolves once you notice which of the two a study measured, and a post that keeps them separate is doing something most do not. Extraversion travelling across both is also a useful hint about mechanism: a trait that predicts being noticed and being effective is doing at least two different jobs, and disentangling those is exactly the kind of work the earlier literature was not equipped to do.

The second is chronological honesty about Stogdill. The usual story is that his review killed trait theory by showing traits do not matter. The more accurate reading is that it showed traits do not matter independently of the situation — which is a claim about moderation, not about absence. The field then spent decades on behaviours and contingencies before meta-analytic methods, and the five-factor model as a common vocabulary, made it possible to aggregate the trait findings properly. Part of the difficulty was therefore that the field lacked both a shared taxonomy of traits and the statistical tools to pool small, inconsistent samples. That is worth stating because it reframes the whole difficulty as a methodological history rather than a substantive one — the field was asking a reasonable question with tools that could not answer it, which is a different claim from the field asking the wrong question.

Close by saying what would have to be true for the problem to be solved, because that converts a description of difficulty into an argument. You would need a criterion everyone agreed on and could measure independently of the people being rated; trait measurement collected before the outcome rather than after; designs with comparison groups instead of case series; and a way to separate what the leader did from what observers believe leaders do. Naming those four is a stronger finish than concluding that leadership is complex, which is true of everything and therefore explains nothing. Notice too that each of those four is a fixable problem rather than a fact about leadership, which is what makes this an optimistic answer rather than a resigned one.

  • Concluding that traits do not predict leadership. The meta-analytic multiple correlation is .48, which is substantial. The question asks why the link has been difficult to establish, not whether it exists.
  • Treating effectiveness as one variable. Satisfaction, unit performance, retention and superior ratings are different criteria that do not move together, and most apparent contradictions in the literature are studies answering different questions.
  • Merging emergence with effectiveness. Being perceived as a leader and performing well as one are separate outcomes, and keeping them apart resolves a large part of the older literature's inconsistency.
  • Repeating that Stogdill disproved trait theory. He showed traits do not operate independently of the situation, which is a claim about moderation. Reporting it as a refutation is a chronology and a logic error at once.
  • Ignoring who did the rating. When the same person scores the leader's traits and the leader's effectiveness, the correlation is partly an artefact of the method rather than a fact about leadership.
  • Overlooking reverse causality. A unit that performs well makes its leader look decisive, and trait ratings collected after the outcome is known are contaminated by it.
  • Concluding that leadership is complex. That is true of every topic in the discipline and therefore explains nothing. Name the specific mechanism that makes this link hard to measure.
